Where Agentic AI Should Decide

The gap is not enthusiasm. It is use-case selection, governance, and workflow redesign.

The first mistake professional firms make with agentic AI is treating it like a smarter chatbot. A chatbot answers. An assistant drafts. An agent pursues a goal through a sequence of steps, makes bounded choices, calls tools, and asks for human help when the risk threshold is crossed. That distinction sounds technical until it touches client work.

A wealth team can let an agent prepare a meeting brief, summarize portfolio changes, flag missing client context, draft follow-up notes, and schedule internal review. It should not let the same agent decide suitability, change a recommendation, or message a client about a sensitive matter without a defined approval path. The operating model has to make those lines explicit.

This is why 2026 is becoming the year of AI decision rights. Gartner projects task-specific agents will appear in 40% of enterprise applications by the end of 2026, up from less than 5% in 2025. That means agentic capability will arrive inside tools firms already use, whether leadership is ready or not.

There is a second number leaders should keep beside it: Gartner also predicts more than 40% of agentic AI projects will be cancelled by the end of 2027 because of cost, unclear business value, or weak risk controls. The lesson is not caution for caution’s sake. It is that agentic AI punishes vague ownership.

The practical move is to classify workflows into three lanes. Use assistants for retrieval, drafting, and research. Use automation for repeatable, rules-based operations. Use agents only where the work requires judgment-shaped sequencing: triage, follow-up, reconciliation, monitoring, escalation, and preparation across multiple systems.
